What happened?

OpenAI published a November 5 case study on Cult.fit (OpenAI). The India-based fitness company standardized engineering on Codex, then extended it beyond engineering teams.

Cult.fit runs 708 fitness centers across 77 cities and serves nearly one million paid members. Alongside gym and class subscriptions, it sells equipment, apparel, and accessories.

How they use Codex

Engineering first standardized on Codex: shared repository conventions, skills, testing, and code review. Specialized agents followed. An SRE agent pulls from observability tools and logs, investigates incidents, and often opens a pull request with a proposed fix. Security agents look for vulnerabilities.

A social feed for the cult.fit app would previously have taken more than a year, according to CTO Santhosh Kumar. With a more spec-driven workflow, the team shipped it in two months.

Non-engineering teams now use Codex too. Easier access to company data lets teams analyze without waiting on a central analyst group. HR built a performance-review workflow in Codex. In recent months, non-engineering teams built more than 20 internal applications.

When the cost of internal dashboard software jumped, one engineer rebuilt the capability with Codex over a weekend. Cult.fit now runs it in-house and says it avoids more than $100,000 a year in software spend.

Member experience and support

Cult.fit also uses the OpenAI API for its AI Trainer, which now offers a voice-first workout experience through GPT Realtime. About 20% of gym users use it. The company says more than 45% of members are first-time gym goers, so guided workouts matter.

In customer support, AI agents handle cases such as waiving penalties for missed group classes, using signals like local weather and attendance patterns, wired into Sprinklr and backend systems. Cult.fit reports more than a 50% cut in customer support costs.

Results at a glance

  • 20+ internal apps built by non-engineering teams in recent months
  • $100,000+ annual software savings from rebuilding one internal capability
  • 50%+ reduction in customer support costs

Why it matters

This is not a new model launch. It is a large operator standardizing on Codex across SDLC, internal tools, data access, and support. Teams rolling out Codex or similar coding agents get concrete operating patterns and savings claims, from an OpenAI customer story.
